Why personal AI assistants need an ownership story

Every vendor is shipping a personal AI now. Almost none of them can answer the basic ownership questions, who owns the model, the memory, the patterns. Without that story, personal AI is a marketing label on a vendor relationship.

Why personal AI assistants need an ownership story

Every major AI vendor is now shipping something they call a personal AI. Memories, profiles, "your assistant that learns you," persistent context across sessions, the whole pitch. The marketing has converged faster than I expected. The substance hasn't.

Because almost none of these products can answer the basic ownership questions. And until they can, "personal AI" is a marketing label layered over what is, structurally, a vendor relationship.

I want to lay out what an ownership story actually requires. Not as a philosophical exercise, as the checklist I think anyone evaluating a personal AI in 2026 should be running.

The five things ownership has to cover

Personal AI, as a category, sits on top of five distinct things. Each of them has an owner, whether the product surfaces that or not. The question is whether the answer is you, or someone else.

The model. The weights doing the inference. Whose are they, where do they run, can you continue using them if the vendor changes terms or shuts down.

The context. The documents, files, and live data the assistant has access to in any given session. Whose storage does that live in, who can read it, what happens when the assistant is "done" with it.

The memory. The persistent state the assistant carries between sessions, what it remembers about you, your preferences, your projects, your relationships. Whose database is that in, in what format, and can you take it with you.

The conversation history. The transcripts of what you've said to the assistant and what it's said back. Often treated as exhaust by vendors, training data by some, archival material by users. The ownership answer here is usually the murkiest.

The patterns. The learned representation of you that the system has built up, what you sound like, how you make decisions, what you tend to ask, what you tend to skip. This is the one almost no vendor talks about and the one that matters most.

A real personal AI has clear answers for all five, and the answers center the user. A vendor personal AI has fuzzy answers for some and unsurfaced answers for the rest.

Why the patterns matter most

The first four items are recoverable. If a vendor walks away with your conversation history, that's bad, but the conversation history itself is a record, you can reconstruct most of what mattered. If they hold onto your context, you can re-upload it elsewhere. If the model goes away, you can use a different one. If the memory is locked in, you can rebuild it.

The patterns are different. The patterns are the model of you. The way the system has come to represent how you think, what you value, what your judgment looks like under uncertainty. That representation took months or years of interaction to form. It's not in any document you can re-upload. It exists in the vendor's foundation, in fine-tuned weights, in retrieval indexes, in scoring models, in whatever mechanism the vendor uses to make the assistant feel like it knows you.

If the vendor owns that, the vendor owns something I'd call the IP of your cognition. Not in the legal sense, there's no settled doctrine here. In the practical sense: a working representation of how a specific human thinks, encoded in a system the human doesn't control.

I've been circling this idea in a few different pieces, the encoding-a-person framing, the legal-corner piece on knowledge as an asset, the job-security essay where I tried to draw the line on what individual cognition belongs to the individual. The personal AI ownership question is where all of those meet.

A person's processes, the way they think, what makes them who they are and lets them do what they do, that belongs to the individual. AI systems trained on or built around that representation, without the individual owning the foundation, is the IP question we're not talking enough about. Personal AI is where the question stops being abstract.

What the vendor offerings actually offer

Run the checklist against the major personal AI offerings as of early 2026 and the pattern is consistent.

The model is the vendor's. The context is uploaded into the vendor's storage, processed under the vendor's terms, and retained according to the vendor's retention policy. The memory is in the vendor's database, in the vendor's format, with export tooling that ranges from "incomplete" to "nonexistent." The conversation history belongs to the vendor under most ToS readings, with some user-readable export options. The patterns (the learned model of you) are entirely in the vendor's foundation, with no export concept at all.

This is not a criticism of any specific vendor. It's the structural reality of how these products are built. They're built on the SaaS pattern. The SaaS pattern doesn't have a concept of user-owned foundation. So when the SaaS pattern is applied to personal AI, you get personal AI without an ownership story.

Calling it personal doesn't change what it is. The personalization is real; the personhood-of-the-data is the vendor's.

What an actual ownership story looks like

Here's the version I think holds up.

The model runs on hardware you control. Either local inference on your machine, or a model you've deployed to infrastructure you rent and administer. Open weights, where the model continues to function regardless of what any specific vendor does. The foundation question I wrote about in the Apple-silicon piece, that's the load-bearing piece.

Your context lives in storage you own. Files, documents, live data, in your filesystem, your database, your cloud storage that you administer. The assistant reads from it; it doesn't replace it. The standard copy is yours.

Memory is in a portable format. Whether it's a structured store, a vector database, a markdown file, it's in a format you can read, back up, and migrate. If you switch assistants, the memory comes with you.

Conversation history is yours by default. Stored locally, exportable in standard formats, retained or deleted on your terms. Not exhaust.

The patterns are derivable from artifacts you own. This is the hardest one and the most important. If the assistant has a learned model of you, that learning has to be reconstructible from artifacts you control, your conversation history, your memory store, your fine-tuning data. Not held opaquely in a vendor's system you can't extract from.

This is a real bar. Most current products fail it. A few, the local-AI tooling I keep writing about, the principled-personal-AI stack a small community is building, meet most of it. The bar exists; very few products clear it.

Why this matters more now than it did in 2024

Two years ago, the personal-AI category was speculative enough that the ownership question felt premature. The products were thin, the personalization was shallow, the patterns the systems learned about you weren't deep enough to worry about losing.

That's no longer true. The hosted assistants accumulated real personal-context capability through 2025. The patterns they learn now are deep enough to matter. The switching cost (measured not in transferring files but in re-imprinting a system on who you are) is real and growing. Vendor lock-in in personal AI isn't a 2027 problem. It's a 2026 problem; for some users. It's already a 2025 problem they haven't noticed yet.

The category I've been bullish on since 2023 is here, and it arrived in a shape where most of what's labeled "personal" doesn't have a personal ownership story. That gap is the thing to push on.

Bullish, with the asterisk

I am still bullish on personal AI. The foundation is real; the practitioner population is real; the trajectory is toward genuinely useful per-person systems that change how individuals work and think. None of that is in doubt for me.

The asterisk is: I'm bullish on the kind where the user actually owns the foundation. The kind where the model, the context, the memory, the history, and the patterns trace back to artifacts the user controls. That kind of personal AI is durable, portable, and actually personal. The other kind (vendor AI with personalization features) is a product, not a personal asset. It can be useful; it can also be turned off, repriced, retrained, or absorbed into something else without your input.

Both will exist. The marketing will continue to call both of them personal AI. The distinction matters more than the marketing makes clear.

What to do about it

For people who actually use this stuff, the prescription is the same one I've been writing for two years. Build on a foundation you control. Open weights, local inference where it makes sense, portable memory formats, your own context store. Treat the patterns the system learns about you as something you own, back up the artifacts that make them reconstructible.

For everyone else, the prescription is harder, because the consumer-grade product that delivers ownership-respecting personal AI doesn't exist yet. The honest answer is: pick the vendor whose practices come closest, export what you can, keep your own standard copies of the source material, and watch for the bridge product that closes this gap. It's coming. It's not here.

For the vendors building these products, the prescription is direct. Add the ownership story. Make it plain. Tell users which of the five layers they own and which they don't. Build export, portability, and foundation-independence into the product, not as a checkbox but as an architectural commitment. The vendors that get this right will own the durable category. The ones that don't will own a feature.

Personal AI without an ownership story is just a vendor relationship with better branding. The category I'm bullish on is the one where the personhood and the ownership match. That's the version worth building toward, and the version worth holding the industry to.
